Short answer: Invoice automation reads a PDF invoice, extracts the supplier, number, dates, line items, and totals with an AI vision model, checks the numbers add up, and pushes the data into your accounting system. It turns per-invoice typing into per-invoice checking, and whether that pays depends on how many of your invoices come through without a human touching them.
Processing invoices by hand costs time and money, and it’s the kind of work that never gets faster. Here’s how I automate it with n8n and an AI model that actually reads documents instead of guessing at them.
What does invoice automation actually do?

Why is manual invoice processing so slow?
The typical invoice workflow looks like this:
- Receive invoice as PDF via email
- Manually open and read the data
- Enter data into accounting system
- Rename and file the document
- Optional: Trigger approval workflow
With 50 invoices per month, that’s easily 4-8 hours of repetitive work.
How does AI extract data from an invoice?
A vision model reads the page rather than matching positions on it. In practice that means:
- Structured data extraction: Invoice number, date, line items, amounts
- Context understanding: Recognition of invoice types, currencies, tax rates
- Error tolerance: Works across different layouts and formats
The Automated Workflow
Email Inbox → PDF Extraction → AI Analysis → Data Validation → Export
Step 1: Email Trigger n8n monitors an inbox and automatically extracts PDF attachments.
Step 2: AI Extraction The vision model reads the document and returns structured data:
- Supplier (name, address, tax ID)
- Invoice details (number, date, due date)
- Line items (description, quantity, unit price)
- Totals (net, tax, gross)
Step 3: Validation Automatic plausibility checks:
- Do totals add up correctly?
- Is the date reasonable?
- Is the supplier known?
Step 4: Export Data is transferred to your system: whether that’s QuickBooks, Xero, or a Google Sheet.
What actually changes, and what to measure

The number that decides whether this pays is your touchless rate: the share of invoices that go from inbox to accounting system with nobody correcting a field. At a high touchless rate the arithmetic is obvious. At a low one you have added an API bill to a job someone is still doing by hand.
That is a measurement, not an estimate, and the reference build explains how to take it. Anyone quoting you a payback period before they have seen your invoices is guessing.
Data Privacy & Compliance
When using AI APIs for business documents, consider these points:
Data Processing
- Check the provider’s current retention and training terms yourself, and get them in writing. They differ per provider and they change.
- The provider matters more than the workflow here: the demo on this site sends your upload to Kimi (Moonshot), the downloadable workflow is wired to Claude (Anthropic), and a self-hosted vision model sends it nowhere. Pick deliberately.
- If the data cannot leave the EU, that rules out most hosted options and points at a local model.
Technical Measures
- Encrypted transmission (TLS 1.3)
- No local plaintext caching
- Audit logs for traceability
Organizational Measures
- Data Processing Agreement (DPA) with API provider
- Documentation of processing activities
- Deletion policy after processing
Tools & Technology
For implementation, I use:
- n8n: Open-source workflow automation (self-hostable)
- A vision model: Claude in the downloadable workflow, Kimi on the demo instance, or a local model where nothing may leave the building. The workflow shape is identical; it is a URL and an auth header.
- Webhook/IMAP: Trigger for incoming invoices
